Resumo

El objetivo es sincronizar los flujos de materiales y lograr el alineamiento de toda la Cadena de Suministro de Celsa - Castellbisbal, buscando la reducción de los niveles de inventario y la mejora del nivel de servicio. Durante el trabajo se desarrollaron políticas de reaprovisionamiento que comprenden desde la elaboración de Previsiones de venta hasta las reglas de programación de las distintas unidades productivas. Este trabajo multidisciplinar involucró varios departamentos de la empresa y su alcance incluyo la definición del modelo de negocio y el desarrollo de un Sistema de Gestión. Por una parte, Comercial definió la política de servicio a cliente; mientras que Producción estableció las reglas de producción, la capacidad productiva y los criterios de secuenciado de productos. Al mismo tiempo, Logística jugó un papel clave como mediador entre los diferentes intereses interpuestos. Finalmente, el Departamento de IT diseñó una estrategia de desarrollo y arquitectura del sistema, así como la comunicación entre éste y el ERP. Los resultados alcanzados pueden visualizarse a lo largo de toda la cadena de suministro. La nueva política comercial plasmada en software desarrollado ayudó a incrementar la captura de nuevos pedidos y aseguró un servicio rápido. El seguimiento diario del mix de venta permitió ajustar las cantidades a producir, construyendo programas de producción alineados con las previsiones de venta. Gracias a esto se logró la reducción de los niveles de inventario y de los lotes de fabricación. Finalmente, un conjunto de indicadores controlan el rendimiento a lo largo de la cadena de suministro.

 

This project aimed a streamlined supply Chain network and a synchronized material flow throughout the entire Celsa Castellbisbal network, achieving reduction in the inventory levels and the increase of the service level provided. In doing so it was developed replenishment polices among other it was implement since the sales forecast procedure until the scheduling rules from the various productive units. This work involved a multitask team form various departments and its scope encompasses the business model definition and the development of a customized software for supply chain management. The sales department was in charge of structuring the service level policies; while the Production department was involved in establish the production restrictions, production capacities, change over times and scheduling rules. At the same time, the logistics department played an important rule as a mediator of the divergent interests of the production and sales departments. Finally the IT Department devised a deployment strategy and the architecture of the new software and fit with the current systems and network configuration, main aspect was the data transfer procedures between the SCM Software and the ERP. The results obtained can be seen throughout the whole supply chain. The commercial policies structured in the SCM software helped the sales department to capture more orders and assured a fast service. The daily follow up of the sales slip helped to adjust the production orders, building aligned production plans with the sales forecast at all times. All together it was achieved a reduction in the production cycles and minimal order quantities. A whole module of the main metrics was put in place to help manage the entire supply chain and was key to drive correction action to the main parameters.
